Dan Olsen's five-layer model (from The Lean Product Playbook, part of his broader Lean Product Process) orders the hypotheses a product team must validate, bottom to top: target customerunderserved needsvalue propositionfeature setUX. The ordering enforces problem-space work (customer, needs) before solution-space work (value prop, features, UX) — see Problem Space vs. Solution Space. Needs are prioritized within the pyramid using the Importance vs. Satisfaction (Opportunity) Framework before any feature is scoped.

Company Objectives as the Base Layer (Barham's Modification)

Julia Barham modifies Dan Olsen's pyramid by adding company objectives as its base layer, beneath target market, underserved needs, value proposition, features, and UX. The idea: PMF isn't just market/product alignment in the abstract — it has to be checked against what the company itself is actually trying to achieve, or a product can fit a market perfectly while still being the wrong product for the business. Working up the layers becomes a way to diagnose where alignment breaks, now anchored against that explicit objectives layer.
