Structured Trust-Repair Retrospective

A full-day, agenda-driven sit-down used to resolve a trust breakdown between co-leaders or functions, structured around a fixed set of questions: what happened, why it happened, what the plan actually is, what went wrong, how to prevent recurrence, and what mutual changes each side needs to make. At Palace Hotels this was used to repair trust between the tech function and the business co-leaders (family brothers running the company) after conflict over the transformation's direction.

The mechanism is explicitly deliberate rather than an ordinary difficult conversation — a scheduled full day, a written agenda, and a norm of "protect the company from ourselves" (see Family-Governance Principle for Resolving Ownership Disputes ('Protect the Company from Ourselves')) rather than protecting individual egos. Apply this when trust between functions or leaders has visibly eroded and is blocking the transformation, rather than hoping the conflict resolves informally over time.
