"Two Things That Block Good Work" Framework

A diagnostic Cagan attributes to Andy Grove: people either don't know how to do good work (undertrained) or know how but aren't motivated (uncommitted). To diagnose a team performance problem, ask which of the two applies, then respond accordingly — coaching for a skill gap, motivation/context-setting for an engagement gap. Feeds directly into the coaching half of Product Leader Role Definition and Context / Culture / Coaching Framework.

Cagan Keynote Restatement

Cagan restates the framework directly in a 2026 SVPG keynote: "the only two things that really get in the way of good work — the first is your people do not know how to do good work... second they do know how to do their good job but they aren't... they don't care they're not motivated — those are the two things leaders are responsible for." He positions this as the reason Product Leader Role Definition reduces to coaching (closing the knowledge/skill gap) and strategy (giving people something worth caring about).
