TRIZ (Worst-Case Design Exercise)

Overview

A liberating-structures facilitation exercise: ask a team "if we were going to design this environment to have the absolute worst effects, what would we do?" Naming the failure mode indirectly gets teams to admit dysfunctions (e.g., off-hours Slack pings, punishing honesty) that they won't state when asked directly what's wrong.

Why inversion works

Direct questions like "what's broken?" trigger self-censorship and political calculation. Asking teams to design deliberate sabotage removes the threat — people enjoy inventing villainy, and the villainy they invent is usually a description of the status quo.
